Status reports motivates the employees.

In a typical organizaion, employees juggle various projects at one time. So "scrum meetings" or "5-minute meetings" keep everyone on the tab; but what happens if the team is scattered or travelling most of the time? Team leads or project managers are not aware of what exactly is going on with a particular employee or even at team level the deliverable are sometimes vague. This leads to delay in project schedules, lack of communication, distrust, unrealistic expectations and undue stress on the employees.
But if everyone  logs onto the same platform and application to enter the timecards and status reports, the tranparency flows freely across the teams and breaks all the barriers of the boundaries. No matter where you are or where your team is, keep track of the deliverable, tasks and resource allocation.

The indirect benefit that that one of our clients has received by using TimeMerlin is that the employee engagement has tremendously increased and employees stay motivated. We were not at all expecting this as a testimonial when we contacted them last week.
Bruce Rollingstone says "I open the status reports of the team members and get detailed description of the direction my project is going. I know what they did yesterday so I can congratulate them on their achievement or alternatively discuss the issues they had faced. My team is now so involved in the project because that nagging of asking again and again about the deliverable is gone. They feel proud to list their achievements and feel encouraged when issues are discussed. There is simply no waiting time, everything happens in the real-time."

Detailed project analysis for enhance productivity and efficiency.
We were convinced from the beginning that status reports and daily time cards will improve productivity and efficiency but were not aware that it will also result in enhanced employee engagement and motivation.

Most entrepreneurs will agree that setting up a business is tough. It is tougher to get good talent to run the business but what is tougher than that. - to retain the talent you have hired. Employee surveys have shown that the employees stick longer to the organization if they feel associated and valued. Employee engagement and association levels depend upon the daily interaction of the team. More the team interacts about their goals, targets, deliverables and challenges, more they bond and feel associated. Similarly when employees get prompt appreciation of their achievment they feel valued and are motivated further to increase their value input. Status reports by TimeMerlin provides that unique competitive edge that most businesses are looking for.

So if you have already spent a fortune in setting up a business and keep it going, why not spend a small percentage of that to ensure that what is valuable to you, stays with you - your employees. Our TimeMerlin suite offers timecards, status reports, project tracking, employee appraisal, expense management and asset management - all together.

SaaS – Advantages and Myths

Let us consider a situation in an organization, where a particular software is required to manage the multiple projects and the employee time sheets. Now, assuming that they decide to get the development of the software done in-house the initial step would be to bring the users together to collect and decide the feature list which then will be discussed with the developers. Developers and project managers will evaluate it against the available resources. So after about couple of meetings the users, developers and project managers will come to an agreement over the complete set of functionality and the time frame. (By this time, couple of weeks has already elapsed.) Generally speaking, the accepted time frame for rolling out new software done in-house is eighteen months. That amount of time is simply not acceptable in a dynamic and competitive business or industry. What’s more, a recent study has shown that almost a third of all in-house projects fail. Imagine waiting 18 months then getting disappointed by a program that just does not meet the needs or carry out the tasks the users want it to, after spending all the money on manpower, new hardware and software, as well as non-tangible things like lost opportunities.

SaaS has provided that comfort zone, It provides an opportunity to use – use immediately something that you want. SaaS is basically software solutions used as service. It is an acronym for Software as a service. The user pays for its usage. Or more effectively it can be called as software on demand.

The software is made accessible to the users via the web or WAN or LAN. There is no license fee attached with it but simple revenue model is pay-as-you-use.

Advantages

There are several advantages of SaaS like it allows the users to pay for its usage only. So say like in an organization if only ten people are going to use it and that also for a short period of time, the organization doesn’t have to invest huge amounts of money in buying the license and getting it installed. They can use SaaS for any sporadic demands.
  1. As it doesn’t require any installation, it saves lots of system administration expenses and tasks. As the data resides on the service provider’s server, the data backup and security are also included in the service.
  2. Moreover usually the SaaS software are very customer specific as they are functionality specific and are very scalable according to the customer needs and requirements.
  3. Software updates are also done as a part of service, hence the users really can concentrate on the functionality.

The maturity of a software as a service is gauged by its ability to configure, handle multi-users and scalability. The most matured SaaS will be able to configure itself to the client, can handle multiple clients and lastly the system can run on various servers without altering the software architecture.

Indian Software as a Service (SaaS) adoption is expected to reach USD 352 million levels in 2012 from 105 million USD in 2009, as per recent studies conducted by IT research firm Springboard Research. Enterprise spending on SaaS in India is expected to grow at 60%, as compared to 46% in Asia Pacific between 2008 and 2012.

Challenges

  1. SaaS like any other new technology has faced resistance from its users. Many people think that SaaS is not good for an organization as they lose the control over their data and customizations. Quite contrarily SaaS takes off the extra burden of system administrators’ tasks like maintenance and up gradations.
  2. Another myth is that SaaS requires a steep learning curve, what with signing up on one's own, with no one coming to the office for a demo but actually SaaS applications are built on the assumption that the end users will be non-technical people. So they are quite user friendly and intuitive.
  3. SaaS is aggressively opposed by the in-house developers, usually because they feel threatened about their job security. Actually it just puts the developers in the new roles. They are still required in the organizations to evaluate the various SaaS available in the market, build relationships, ascertain if they are technologically sound, and have the correct security policies in place.
  4. Any SaaS provider has to be on the toes all the time. SaaS applications are built to give the user a near hassle-free experience since they are judged every month. If a service fails to provide the team a positive experience, the users will stop using it and move to the next best competitor. Thus most of the times, SaaS providers extend extra helping hand in form of support, online chats and online forums to give the customers extra comfort.
Some of the examples of SaaS are Salesforce.com (www.salesforce.com), Google apps (www.google.com), Fogbugz – a bug tracking tool (www.fogbugs.com) and TimeMerlin (www.timemerlin.com) – an employee time management tool to track timesheets and projects.

Asset Management System

My Assets

The main objective of having an Asset Management system is to have updated documentation of the warranties, policies, compliance certifications and business process objectives as established by the business. Now more and more businesses need it as businesses operate on a broader, more global scale. IT assets are often purchased, implemented, and maintained by different departments in remote locations. This combined with the fact that IT infrastructures are constantly changing and evolving, makes it very difficult to keep track of IT assets and their current status.

Some of the benefits of using Asset management in TimeMerlin is that the organizations can achieve complete visibility into their technology, gaining an in-depth understanding of what systems and equipments exist, where components reside, how they are used and how they affect core business tasks and activities. Armed with this information, organizations can improve infrastructure efficiency and performance, and minimize related overhead expenses. The best part is that it allows the organizations to have Simplified IT inventory management and auditing.
As companies expand their operations globally, their servers, networks, business applications, desktops, and other components are often scattered across numerous locations around the world. This makes keeping track of technology assets quite difficult. Compounding the problem is the fact that many companies control their technology inventory using manual, paper-intensive processes, which drain resources and are highly prone to inaccuracies and inconsistencies.

With Asset Management module, companies can fully automate the process of monitoring and accounting for all their technology assets, allowing for enterprise wide IT audits in a matter of minutes instead of days. So, they can more efficiently and effectively – and more importantly, accurately – track and manage their IT infrastructures and related inventory, no matter where the various components reside.

Asset Management in TimeMerlin is an intergrated module that tracks all the activities right from the deployment, management and expense reporting of IT assets.

Asset management in TM has a very intuitive flow where the assets can be assigned to the employees. All the active employees/users are listed in the drop down menu and hence the selection can be made. All the assets then need to be given a unique name and identified by the asset type such as monitors, keyboards, mouse, ups, routers, firewalls, telephone handsets, modems etc. It also stores information like company location, manufacturer of the asset, serial or service no, specifications, accessories etc.

The asset managements system has some of the predefined reports like individual users can run a report on ‘My assets’. It will give list of all the assets assigned to the users. Admins can also run the report on 'All assets' to get a detailed list of who has been assigned what. The users can also search by a specific asset or by a specific user.

Secured Chat functionality

This release marks the launch of TimeMerlin Chat—a new way for you to communicate with your co-workers in real-time. The emails have been the primary ways to communicate, but when more immediacy is necessary—for example when discussing the bug or an issue which involves lots of talks going back and forth —the emails might not be enough. Chat aims to fill this gap.

Chat bar is placed at the bottom of your browser—no installation or assembly required. From this bar you can view your list of online colleagues and open conversations with any or all of them. Unlike the Inbox, the messages are delivered and displayed to your colleague as soon as they're sent, so you should expect a response right away and without any page loading. You can collapse conversations to get them out of the way, and go offline if you don't want to use Chat at all. Chat is there when you want it, and tucked away when you don't.

Conversations are one-to-one, completely private, and only between TimeMerlin colleagues.
Some of the features of chat functionality have been listed below:
  •  Chat entry is split into two lines, chat entry doesnot runs off-screen
  •  Text can be pasted into chat with ctrl+v
  •  Contents of the text entry line can be copied with ctrl+c
  •  Chat can be scrolled with the up arrow, down arrow, and END keys while inside the chat entry
  •  Text entry cursor can be moved with the left and right arrow keys

Employee Engagement

According to Scarlett Surveys, "Employee Engagement is a measureable degree of an employee's positive or negative emotional attachment to their job, colleagues and organization which profoundly influences their willingness to learn and perform at work".

It has not been very long that the organizations have started to fiddle with the word ‘employee engagement’ because Employee engagement has been found directly proportional to employee retention and also to the productivity of the organization. According to HRSurveys, People higher in levels of organizaton show higher levels of engagement because of the power vested in them to make decisions and the authority to influence the decision making process.

Some of the outcomes of employee engagement are emotional attachment, involvement, commitment and productivity. These are discussed below:

Emotional attachment

Emotional attachment of an employee with the organization has a love-love relationship with engagement. Better employee engagement creates stronger bonds of emotional attachment and vice versa i.e. strong emotional attachment invokes better employee engagement.

Involvement
The studies have indicated that more the team involvement, trainings and incentive pay schemes, more is the employee involvement which has been found to be liked with productivity. But the more important by product of the involvement at employee level is what I call ‘employee-empowerment’. Employees find themselves empowered which brings in confidence and trust.

Commitment

Studies have statistically demonstrated that engaged employees are more productive, more profitable, more customer-focused, safer, and less likely to leave their employer.

Productivity

In a study of professional service firms, the Hay Group found that offices with engaged employees were up to 43% more productive.

But the bigger question what are the different ways or the activities to improve employee engagement? Some of the ways could be:

Attitude towards the job: The employees that have positive attitude towards their job and the organizaton, tend to stay connected with the management and play a very proactive role in the change management or disaster management processes. Thus the organizations must provide with an environment conducive to the development of positive attitude towards work.

Employee clarity of job expectations: It is very important that the employers pass very clear expectations to the employees which in turn results in better communication and positive work culture. All employees must be clear about their job expectations, department vision, success measures, priorities, hierarchy flow etc. Unclear expectations, on the other hand, give rise to resentment and negative emotions. This can be easily implemented by having a good appraisal system in place which ensures that all the employees get to know the success measures, department vision, heirarchy etc. TimeMerlin has excellent appraisal system that is so simple and easy to use and doesnot create a overhead task on any employee in the organization.

Career advancement/improvement opportunities: Generally speaking all the individuals have an instinct to grow in their career. The organizations and the management has to provide that fodder for growth constantly so that all the employees move ahead in their learning curve.
If at any point employee feels he has not landed in the right job, employers must provide the other opportunities wherever possible. Organizations should provide variety and an open environment that encourages employees.

Communication: Communication process has to be a two-way process. The management should communicate regularly with all the employees regarding growth of the organization, challenges in the industry and occasionally easy to understand company financial information. Utmost care has to be taken to process the communications in such a way that the employees are encouraged to express their positive or negative comments to the management. Constructive feedback should be put into practice and the employee who has given the feedback should be appreciated accordingly. Monthly or quarterly newsletter with employee section is a very effective tool in making the announcements and acknowledging success. Similarly blogs, forums and other discussions boards can be utilised to establish communication.

Quality of working relationships with peers, superiors, and subordinates:  Team building activities, workshops, seminars, training opportunities or even simple group coffee breaks strengthen the relations. Healthy relationships are required not between peers but also supervisors and subordinates. Good communication is the key to build healthy and fruitful relationship. Inspirational and motivational leadership also helps the employees to look up to their role models and generate lot of loyalty.

Reward to engage: As mentioned earlier the employees must be rewarded for the active engagement. Individual, team and organizational success must be celebrate and appreciated. A simple group email with a thank-you note, a handshake and a thank-you phrase at the lunch hour or coffee break also goes a long way. Long serving employees should be rewarded as per the company and HR policies.

TimeMerlin is one stop shop to all the points mentioned above. It provides a platform to make announcements, discuss employee growth and list the company expectations from the employees. Under the miscellaneous tab, the various seminars, talk-shows, or other company and project events can be listed and communicated to everyone in the team. TimeMerlin also has its secured chat functionality for internal use. This will ensure that all the employees stay connected to each other without the hassle of anyone outside the network bothering them.

Challenges of Project Management made easy with TimeMerlin!

The project manager role is challenging and tough. The project manager not only has to assign the tasks and manage the employee scheduling but also has to report the progress to the management. The project manager faces a lot of issues in a product development life cycle. I have tried to list them along with the solutions that I have tried at couple of instances.

Lack of Communication

Now more and more organizations have teams that are spread across the globe and are handling multiple projects simultaneously. Our team is based at three locations X, Y and Z. We were always on our toes to ensure that all the team members communicate with each other and also with the top management. One solution to this problem was very frequent conference calls among the interested parties which sometimes happened as frequents as twice or thrice a day, which is ok as long as it is not eating up your profits. For about year we did that also, but slowly and gradually employees were getting tired of explaining the same details to different teams. Along with the profitability, the productivity was also going down as a major chunk of time was spent discussing the issues. But the major issue was that though we were able to share the issues we were not able to track the issues. Then came the email era, we shared the issue with different groups in one email and our profits were also better because international calls were cut down considerably. Repetition to explain the issues also went down, employees were sending the details of the issue at their own convenience. Still we were not able to track the issues. It was quite a pain tracking who was doing what and what stage of the project the particular team was at? After lots of struggling and juggling with the issues, we realized the need of web based employee time management system. Now in TimeMerlin, our project groups are divided into projects and projects have users with their specified roles under them. With a simple timesheet/status report the status is updated into the system. Anybody can log into the sytsem and view the status. These are discussed in our daily “scrum” meetings. Issues can be tracked and project scheduling can also be handled.

Defining the Project Scope

Another major hurdle is defining the project scope. Even when the project scope has been defined initially, there are quite a chance of increase or decrease in the scope. Either ways it will lead to change in employee scheduling. To avoid invoicing blunders one solution is to wait till the start of next cycle of invoicing to make the changes or other way is to have a centralized employee scheduling module that can be shared by the project management group and accounting team.

Multi tasking

Project managers have to deal with situations where an employee is part of multiple projects. Though I am not who is very much in favor of a multi-project scenario because personally I think only jugglers are best at multi-tasking. Especially in the IT industry juggling becomes little risky because of the rate at which the scope is revised. It demands very frequent employee rescheduling, thus impacting multiple projects. What project managers in multiple project settings suffer from is that people do not know Tim is only 40% allocated to CNS and only 35% to YMCA analysis. (What is happening with rest 25% of his time?) In the meantime, Stephen is sucking up and is 60% assigned on Sony and 55% assigned on Sales. This happens every single month, and errors are caught only when invoices are going to be sent out. Thankfully, these were handled and caught at the right time by our project tracking module in TimeMerlin

Employee churn rate

Employee churn is another issue arises when the economy is very fast. People tend to hop from one job to another. Project managers should have team building activities or specials events lined up in their agenda to maintain adequate employee engagement. Apart, from that it is very important to have processes in place. The vaccum created by an employee should not lead to project lag.

Expenses

Expenses need to be managed. If an employee has submitted an expense sheet, the reimbursement should be disbursed as quickly as possible. Simply because the project manager is at a different geographical location cannot be an excuse for the accounts department to delay the disbursement. There can be a centralized expense management system to handle such situations.

Anlaysis and Reporting

Another most time consuming management overhead activity is preparing reports and analyzing them to put data in the presentations. Phew! How much I used to dread that! But now with TimeMerlin my life is much simpler. Most of the reports that I need to analyse and use in my presentations are ready made, I just need to run them and then export them into excel file. Life is so much easier! TimeMerlin’s project tracking module is very simple and easy to analyze. The TimeMerlin web application generates, analyses and produces the reports in the form of graphs and the pie charts that can be easily incorporated into the presentations.

TimeMerlin follows an integrated approach that aims to minimizing redundancy, reducing time wasting, avoiding inefficient communication and wrong expectations.

Appraisal Management system

TimeMerlin - Appraisal Process
For any organization to have a successful performance management system in place, the key is to have an appropriate level of employee engagement in place. It should not be something that management “does” and employees “react”. “Doing” and “reacting” leads to more employee disengagement and draws cynicism towards the whole system which in turn leads to the failure of the system. For performance management to be effective we need to have a paradigm shift in that mentality of “doing” and “reacting”. We need to be more proactive. Researches have found that filling out the self appraisals have an excellent benefit because getting the employees to complete their self-appraisals, before their managers write their appraisals is a great way to involve them in the process and in their performance. It's a way to give them an active role and a voice in the process. Even for managers or team leads who work very closely with their employees, it's hard to get the full picture, and understand all the factors that affect their employees' performance. Employee self-appraisals help fill that knowledge gap and avoid surprises. But more importantly, they give the employee an active role in the process.

While many organizations view the performance appraisal process as beginning after 6 or 12 months of employment and view it as a review of how the employee has performed for the previous period, a successful performance management process should begin during the hiring process. It continues as an ongoing cycle from recruitment, through hiring, orientation, and goal setting and on to performance appraisal and evaluation.

In the initial stages, all employees must identify the short-term and long-term goals for the year ahead. They must sit with their mentor or supervisors and try to match the expectations of the organization with their skill sets. The byproduct of this process will be also self-recognition of the limitations or the weaknesses. This process should hence be identified as a collaborative tool to bridge the gap between employee role and profile as against his capabilities. Appropriate induction and orientation will also guide them to focus their energies and identification of the core values of their job profiles.

Once the goals are set down the employees must also be asked to chart out their own development plan, elaborately list down the training or the exposures they think are necessary for them to achieve that goal. It's also a great way to uncover hidden talents, abilities or interests you might not know about the employees otherwise. It can help start a conversation about the employee's roles and responsibilities, and ways to expand them, or even focus them. Also if they list their own development plan, they stay focused to achieve the laid down targets. They are committed because they had initiated it.

TimeMerlin - Employee management process
Next they should be given access to the organization goals and development plans. The key deliverable here is to ensure that the employees recognize their development plan in sync with the organization development plan.

Employee management has to be managed throughout the year and not just once a year. Something that is done once a year usually is filled with dust rest of the year. So to avoid this, it has to be a continuous process. To make it a continuous process, a very simple and “little management over head task” is to get the daily status reports. These reports should be consciously filled with everyday’s achievements and failures. This kind of recording encourages reflection, which can foster learning and growth. Sharing this regular progress reporting with the manager can open up another forum for dialogue and keep the manager in the loop with what's going on in the employee's work life.

Though I have read that quarterly reviews are also a good way of making the employee performance management task a continuous process but I have to still confirm that it is not becoming too much of a “overhead task” and thus losing its charm and importance. Instead, semi-annual performance measures seem more appropriate. These small semi-annual reviews make everyone stop, take notice of where things are at, make any needed adjustments to goals and development plans, and address any performance challenges before they become big issues. And they just get managers and employees formally talking about performance on a more frequent basis – which is always a good thing.

TimeMerlin - Appraisal Management
So to summarize, the performance or appraisal management can be done in two steps. First, an employee completes a self assessment and then the secondly their mentor/manager/supervisor completes the performance appraisal form. Once this process is over both the parties involved should compare the assessment forms. The baseline in these assessment forms should be the first assessment form filled by the employee. All the short-term and long-term goals identified by the employee at the time of joining should be reviewed together by the employee and the manager.

The appraisal form, used by the employee and the manager, consists of performance standards and criteria that are used to judge and evaluate employee's performance. The items comprising of employee's job description are usually the performance standards that are used in their annual appraisal.

Better Engagement Means Better Performance. The more engaged the employees are with the performance management process, the more the organization will reap its benefits. The management should not just go through the motions of rating performance, setting goals and identifying development plans, rather consider it an investment opportunity. When done well, employee performance appraisals can be an invaluable tool for driving employee engagement.

Consistency is better than rare moments of greatness!

As a team leader and a project manager I have realised the importance of consistency in the performance of a team member. Inconsistency in the performance or the ups and downs in the output reports has always given me the butterflies in employee scheduling for a particular project. But thanks to TimeMerlin ,with its easy reporting and analysis, I can manipulate and steer the project in right direction. Also, TimeMerlin helps in documenting the inconsistent behaviour or more so consistent behaviour and thus facilitating the appraisal process. It adds to my confidence during the appraisal process because then I am sure I have reports in front of me and I am not misguided by the events in my short term memory.

Halloween at TimeMerlin

This weak seems so special...we had a family Halloween day. Trick or treaters ran carefree in our corridors and cubicles as they begin turning into their real life versions of their Halloween costumes- Ghosts, goblins, bumble-bees, oh my! So much was I disappointed to have grown up into a very 'reposnsible' manager to have left behind those carefree days! Thanks Lourdes, Eddie, Sonia for bringing the kids.
For the kid in all of us, it was one memorable day watching the funny-spooky 'Freaky Friday' and munching the ghost cookies and drinking from the weird 'Goblet of blood'! Thanks Melissa and Rosa for arranging the movie, cookies, drinks and treats.
